Every week there’s a new AI launch. Blink, and you’ve missed three more. One promises to replace your research process, another swears it can write your entire presentation, and suddenly, there’s one claiming to do both, while also making your coffee.

For teams, the problem isn’t whether AI is important. That’s a given. The real question is: how do we stay ahead without wasting half our week road-testing every shiny new release?

The answer isn’t to chase hype. It’s to build simple habits that filter the noise, focus experiments, and keep attention on where AI can genuinely make work faster, smarter, and more creative. To make this easier, I’ve also created a Trello template you can clone so your team has a ready-made system to track, test, and adopt AI tools without getting lost in the noise.

Anchor in Value, Not Hype

The hype is real, and understanding it matters. Much of it isn’t coming from deep industry experts, but from people dazzled by speed and surface-level outputs. A flashy demo on LinkedIn might look impressive, but that doesn’t mean it can deliver the accuracy, nuance, or reliability your team actually needs.

A lot of this noise is driven by social traction or startups plugging perceived gaps without proving the quality of their outputs. Speed and surface-level tangibility get mistaken for genuine value.

That doesn’t mean you should ignore hype. Treat it as a signal, not a roadmap. If everyone’s talking about a tool, note it down. But don’t act on it until you can link it to a real workflow or outcome.

Instead of starting with the tool, start with the problem:

  • Where does the team need more support to deliver well?
  • Where do your teams lose the most time?
  • What’s frustrating, repetitive, or ripe for automation?

If AI can help there, you’re on to something. If not, it goes in the “nice to know” pile.

The teams that win with AI aren’t the ones who try everything. They’re the ones who focus on where it makes work measurably better: faster reporting, smarter insights, smoother handovers.

In other words: don’t ask “what can this tool do?” Ask “what’s the real job we need to solve?” The teams who succeed are the ones who look past what’s flashy and focus on what delivers real outcomes.

If you’re a team of one: anchor your experiments around your biggest time drains. You don’t need breadth, just depth where it frees up your bandwidth.

Build an AI Radar (Your Team’s Filter for Noise)

You don’t need to track every new release in real time. That’s a fast track to burnout. What you need is a simple filter that helps you spot what’s worth attention without derailing actual work.

That’s where an AI Radar comes in. Think of it as a lightweight Kanban board in Trello, Notion, or whatever tool your team already uses. Four columns are enough:

  • Evaluate / Watch – Interesting but not ready yet; keep an eye on them.
  • Experiment – Time-box a quick trial to see if it solves a real problem.
  • Adopt – Tools or workflows you’ve tested and folded into everyday work.
  • Archive – Reviewed and rejected, so you don’t waste time circling back.

Adoption isn’t the finish line, it’s the start of a feedback loop:

  • Validate impact: Did it save time, improve quality, or produce better outputs? Run a quick retro after 4–6 weeks.
  • Document the pattern: Note how it fits into your process, any guardrails, and who owns it. Add it to your playbook or design system so others can follow.
  • Upskill the team: Don’t let adoption sit with one enthusiast. Share a quick demo or Brown Bag so everyone benefits.
  • Re-evaluate regularly: AI moves fast. Every quarter, ask: Is this still the best way to do it? If not, move it back to Evaluate / Watch or send it to Archive.

The goal isn’t a massive board. It’s a shared, evolving lens so that when the next “game-changing” AI drops, you don’t lose a week road-testing it — you know instantly whether it’s worth your time.

If you’re a solo designer: your Radar can be as simple as a Trello board or spreadsheet with the four buckets. The point is to track your thinking, not build a full system.

If you’re inside a larger org: align your Radar to existing workflows or governance boards. Framing it as “risk management” or “efficiency tracking” helps win buy-in.

How to Evaluate: Focus on Processes, Not Just Tools

Once something’s on your Radar, the question becomes: does this deserve an experiment, or should it just stay in Evaluate / Watch?

The trap is to only look at the tool itself (eg, features, demos, buzz). That’s surface-level. The smarter move is to ask: what process could this actually improve?

Here’s how to frame it:

  • If it’s just “new and shiny,” keep it in Evaluate / Watch.
  • If you can link it to a real workflow — research, reporting, prototyping, support — then move it into Experiment.

A few prompts to guide the review:

  • Can it remove a repetitive task?
  • Can it support better quality or more reliable outcomes?
  • Can it speed up something slow, like reporting or synthesis?
  • Can it add new possibilities we didn’t have before?

For example:

  • Research → beyond transcription, AI can cluster insights automatically.
  • Reporting → draft presentations in minutes, leaving humans to refine narrative.
  • Prototyping → generate multiple options fast, then polish the best.

The teams who get the most out of AI aren’t the ones chasing “what’s new.” They’re the ones mapping tools to processes that matter, then experimenting with intent. That’s where the real leverage is.

If you’re part of a larger design org: link evaluation directly to business impact and workflow gaps. Leaders are far more likely to back your experiment if it clearly connects to priorities they already care about.

Turn Experiments into Team Learning

The simplest way I make this work is by folding it into the sprint rhythm. This balances not over-investing time with getting the most value for team growth. Here’s how it works in practice:

  • One person per sprint: As a group, select which item from the Experiment list is the priority to review. This can be guided by perceived impact, relevance to current work, or who has the expertise and capacity that sprint. That person then takes ownership of the investigation.
  • Time-box the review: They spend no more than 4–6 hours digging into it.
  • Brown Bag share-back: At the end, they run a short session with the team: what it is, why it matters, and which process it could improve.
  • Make a call together: As a group, decide whether it stays in Experiment, moves to Adopt, or goes to Archive.

Mini-retros are a must. After adoption, run a quick check-in after 4–6 weeks. Did it save time, improve quality, or make work easier? Mini-retros keep adoption deliberate and measurable, and they give the team confidence that new workflows are working.

Quarterly show-and-tells play a different role. Instead of just reporting back to your immediate team, you showcase to the wider organisation. The value here is momentum and visibility, showing how your team is moving forward in AI use and sparking ideas across other teams.

The principle is simple. Once something hits Experiment, create a rhythm that turns individual curiosity into collective knowledge. That way, exploration compounds into growth, instead of disappearing into someone’s notes folder.

If you’re a team of one: treat your share-backs as blog posts, Slack updates, or quick demos for peers. Even solo, you can turn private experiments into collective learning.

Set Guardrails and Principles Early

Exploration is healthy, but without some boundaries it can quickly spiral into chaos — or worse, risky shortcuts. Having a few simple principles in place helps the team explore confidently without creating future problems.

Here are the essentials I recommend:

  • Transparency first: If AI is used in a workflow, make it clear to stakeholders and end users. Hidden AI creates trust issues.
  • Quality over speed: A tool that looks fast but produces mediocre output is not a win. Always measure against quality as well as time saved.
  • Data discipline: Don’t feed sensitive data into public models. If in doubt, assume it’s not private.
  • Bias and reliability checks: Treat AI output as a draft, not gospel. Human review should always be part of the loop.
  • Consistency matters: Once something is adopted, document how it’s used and apply the same pattern across projects. This avoids fragmentation and “shadow AI” use.
  • Sunset rules: Tools get old quickly. Revisit adopted ones regularly and be ready to retire them if something better, safer, or more reliable comes along.

The principle is simple. Guardrails stop AI from becoming a gimmick or a risk, and they give the team the confidence to explore knowing the boundaries are clear.

In a large org: plug your AI experiments into existing governance frameworks. Position them as safe, transparent, and aligned with policy. It builds trust and unlocks support.

Curiosity Without Chaos

AI isn’t slowing down, and teams don’t win by chasing every tool that trends on LinkedIn. They win by creating a rhythm of exploration that balances curiosity with discipline.

Anchor in value, use a Radar to filter the noise, focus on processes not just tools, fold experiments into the sprint rhythm, and keep clear guardrails in place.

Do that, and you’ll turn hype into habit, curiosity into growth, and avoid the trap of AI overload.

The real goal isn’t to “keep up” with AI. It’s to build a team culture that learns faster, shares smarter, and grows together.
